What "startup culture fit" actually means
Startup culture is not perks or hours; it is a specific set of behaviors: ownership of outcomes (not just tasks), willingness to ship a v0 before there is a spec, blameless post-mortems, and async-first communication so progress does not depend on synchronous standups. A nearshore engineer who has only worked in enterprise consultancies has rarely practiced these habits.
How to screen for it
- Ask for two examples where the candidate shipped a feature with no PM involvement
- Show a real, messy codebase and watch how they orient themselves in the first 20 minutes
- Pair on a small bug in a stack they have not used before — observe how they learn
- Reject candidates who insist on full requirements documents before estimating
Why some EU countries match better
- Hungary: strong T-shaped engineers, deep Java/Python/Go bench, comfortable with English async
- Poland: large pool of senior fullstack devs, established remote-first culture since 2015+
- Serbia: growing founder-engineer pool from local startup wins (Nordeus, MinerEye)
- Slower-match countries (Spain, Portugal) often default to consultancy-style engagements
Red flags in vendor pitches
- "We assign a project manager to every engagement" — this is body-shop language
- "Our developers work in a managed pod" — you are buying a process, not a teammate
- "We can scale you to 30 engineers in 60 days" — startup work does not benefit from this
- No mention of equity or long-term retention — signals engineers see you as a 6-month gig
